Scrum Master And Its Key Roles For Project Success

Agile can mould the formative years in your IT career. It can transform you into the best cultural fit in any organization. But most of the organizations that embarked on the journey to achieve more operational agility are rather confused about the role of the Scrum Master and who can play it well enough.  What is Scrum? “Scrum is a powerful framework which implements Agile practices in IT and other business projects. This framework consists of a team of 3 to 9 members excluding Scrum Master and Product Owner who break their work and try to complete in timeboxed iterations called Sprints and plan the task in Stand-up meetings, called Daily Scrum.” There are three key roles in Scrum- Product Owner Scrum Master  The Development Team In this article, we shall discuss the primary roles of a Scrum Master. To carry out the key Scrum Master roles successfully, you should be aware of the qualities that make you a competent Certified Scrum Master.  Who is a Scrum Master? Scrum Master is a leader of the Scrum team, he is referred as a champion of the project. Scrum Master guides the team and the Product Owner and ensures that the team members are implementing all the Agile practices properly. The Scrum Master is not only responsible for addressing all the issues encountered in the Agile development process, but also helps the business, product owner, team, and individuals to achieve a target, in the following ways: At the Business level, the Scrum Master creates a creative, productive, and supportive development environment and enables bidirectional collaboration. At the Product Owner level, the Scrum Master facilitates planning and helps product owners to stick to Scrum practices. At the Team level, the Scrum master provides guidance, support and facilitation, and helps to remove all possible operational barriers. At an Individual level, the Scrum Master supports individual efforts, addresses any raised issues, and removes impediments to help individuals be focused and more productive. In an interview conducted by the InfoQ, Lisa Hershman, Interim CEO at Scrum Alliance answered the questions on the major changes in the 2017 State of Scrum Report. She was asked about the changed role of the Scrum Master. Here is her reply-  This clearly indicates the importance of Certified Scrum Master training, that renders ample clarity on the roles of a Scrum Master.  Roles of the Scrum Master The roles of the ScrumMaster are unique. Some of the key roles are discussed here- 1.The Scrum Master is a Facilitator: A “facilitator” for Agile teams, Scrum Master roles entail the following- Facilitates the meeting and Scrum ceremonies for the team members  Carries out a conversation between the team members and the Stakeholders. Uses different Agile techniques to achieve the targets of the project. Agrees on the “definition of done”. 2.The Scrum Master is a Coach: A Scrum Master is primarily a “Coach” or a “Guide” and is responsible for the following activities- Mentors teams on Scrum practices. Promotes ways for continuous improvements. Promotes standardized processes. Provides feedback. Helps to remove obstacles. 3.The Scrum Master is a Protector: A Scrum Master not only spearheads the team, but also protects it from imminent threats or risks, if any. Here’s how he does it-  Protects teams from external interruptions. Plays a key role in resolving conflicts between the team members. Promotes collaboration. 4.The Scrum Master is a work Enthusiast: Earlier, we have already stated that the Scrum Master is a Facilitator. Having said so, it is an imperative to mention that being an “Enthusiast” and an “Engager” is his way of facilitating project activities. An ideal Scrum Master-  Appreciates when the team does well. Celebrates with the team Promotes the success externally 5.The Scrum Master is a Motivator: A motivated team is a high-performing team. The motivator is typically the Scrum Master. Look at his many ways to motivate the team-  Carries out face to face communication Fosters team collaboration Adaptability to change Resolves problems without waiting for anyone to fix it. 6. The Scrum Master is a Servant Leader: This might sound paradoxical. But a Scrum Master both serves and leads his team. See for yourself-  Serves others Helps team members to develop and perform high Selfless management of team members Promotes team ownership 7. The Scrum Master is a Catalyst for change: A Scrum Master catalyzes changes in the team and boosts performance in no time through a few strategic strides-  Provides coaching in Scrum adoption Planning the Scrum implementation in an in-house organization Resulting as a Change agent, that increases the productivity Work with other Scrum Masters to increase the productivity of the Scrum team 8. An Embodiment of Agile values: If you are to call anyone the “Believer and Preacher” of Scrum values, it has to be none other than the Scrum Master. The following practices earn him the tag-  Reflects Agile and Scrum values to the team Reminds policies to the teams Assists the teams in continuously improving Checks all the models like Sprint backlog, metrics, product backlog of Scrum What a Scrum Master is “NOT” A lot of grounds has already been covered on what a Scrum Master “is”. However, it is equally essential for us to learn what all he “is not”. This will only help eliminate any opacity and ambiguity about his roles. Scrum Master (SM) is not a Project Manager (PM). Project Manager is a leader, a decision maker. PM manages the project and the teams to accomplish the project target. Scrum Master acts as a coach, facilitator and SM acts as a mediator between the project and the customer.  Scrum Master is not a Product Owner (PO). POs have the huge responsibility of a project. A PO maintains the product backlog. PO has to manage and reprioritize the backlog to fit these changes and drive the project. Concluding Thoughts- The role of the Scrum Master is still a matter of discourse. Organizations consider Scrum Masters as the voice of the Scrum framework. Usually, people see Scrum Master as a facilitator only, but firstly he/she is a coach. The world domination of Agile is clearly happening. But despite all your struggles, there is that glass-ceiling that is limiting your potential to perform as a Scrum Master. Break this limit and take a step  ahead to get laser-focused on the key Scrum Master roles. Certifications like CSM and other related training and courses can be the best way to do it.

What And Why PSPO?

PSPO stands for Professional Scrum Product Owner, a course and certification offered by Scrum.org. The Scrum.org mission is “To Improve the profession of Software Development”. With due respect to other certification bodies let me give you an overview of the Professional Scrum Product Owner course and certificate offered by Scrum.org.  It’s up to an individual and organization to decide which training course and certification works best for them.   PSPO is a two days course and is made up of discussions and hands on exercises. Some of the exercises are very hard lessons. The course has been created by Ken Schwaber, the co-creator of Scrum framework along with other Professional Scrum Trainers working with Scrum.org. There will not be any ball game or flying plane activity. Software development and Product Ownership role is not that simple. The two days are going to be really exhaustive so be ready for it. The course covers the following topics  Agile Product Management Value Driven Development Scrum Principles and Empiricism The Scrum Framework Product Backlog Management Release Management Scrum.org has kept the training and certification separate. You don’t have to attend a training for appearing in the assessment, this is applicable for all certifications offered by Scrum.org. However, attending a training generally helps. Once you pass the assessment and earn the certificate, its validity is life long, no renewal required. Contrary to other organization and certification authorities which require renewal on every/alternate year. The assessment contains 80 questions to be completed in 60 minutes, less than a minute per question. It really tests your knowledge about Scrum and Product Ownership. The passing mark is 85%, its really tougher than other available options. You and your organization have to decide if you need certification just for marking an item in your ToDo list to Done or you really want to train and assess your people and get benefit out of it. Attending a PSPO training class will provide the following benefits to participants, these are not applicable to students who directly appear for the assessment without attending a training class A free attempt of PSPO-I of $200 Another free attempt of PSPO-I ($200) will be provided if the participant made his first attempt within 14 days of completing the class and unfortunately doesn’t pass. A $200 discount on PSPO-II, which is next level on your Product Ownership journey, it’s a subjective exam and difficult than PSPO-I Participants will get 14 PDUs/SEUs Interested in attending a PSPO training, here is the schedule Please read more about the PSPO course.

Transition From SAFe 4.0 to SAFe 4.5: The Changes In Sight

Around 2 years ago, Scaled Agile Inc. launched SAFe 4.0 as a methodology to broaden the existing Agile practices in the organizations. It soon gained a widespread popularity in the top organizations. But several barriers on a digital scale were preventing a full-fledged organization-level implementation of the new changes. So while organizations were engaged in acquiring new features in SAFe by encouraging people to do SAFe certification at different levels, the team at Scaled Agile Inc. were focussing on the framework that would completely align with the existing technology trends and the market needs.  The Challenge Dean Leffingwell, Director and Chief Methodologist at Scaled Agile Inc., mentioned in one of his articles about the most important tenets in SAFe, that can foster the quickest delivery once the same principles are adopted in the existing Scaled Agile Framework.  Due to the resulting complexities of the SAFe 4.0 framework, it was challenging to embark on the SAFe Implementation Roadmap. Hence, organizations were seeking a path that can be specific and would require less efforts to achieve faster results. To overcome this challenge, Scaled Agile Inc. has released SAFe 4.5, the improved version of SAFe 4.0. It is the reflection of field research completed in the span of 1.5 years. Learn the ITIL Ways To Accelerate Digital Transformation In Your Organization

Digital transformation is omnipresent, and every organization is gearing up for a change. Today the relationship between the physical and virtual world is confined and blurred, so every business needs to go digital. An effectual digital business transformation can leverage technology used in an enterprise and improve the user experience. While transforming traditional ways to digital, many of the organizations recognized that ITIL service management (ITSM) always implements the change programmes. This change plays a fundamental role in the IT world. ITIL is not only a facilitator but also a business in itself as it is leaping up in every industry. Expanding a digital business is not only a one-time investment but also it needs the continuous involvement of digitization and revolution of the business processes and the software which are used to implement the business. The top organizations are recently encouraging their employees to opt for the popular ITIL certification programs in order to be a part of the globewide digital transformation.  Two high-profile companie -Uber and Airbnb have a turnover of billions of dollars after implementing digital transformation in their companies. Neither Uber has its own taxis nor Airbnb any hotels.   This marks a transition from traditional business ways to digital approaches without having any company assets. Things like technology, processes and intellectual property are the more important facets of the digitized business if the systems are reliable, responsive, and fast.  Many organizations have moved towards implementing the methodologies like DevOps, Agile and Scrum and this is the first step to go digital. But simply executing these methodologies and frameworks needs a complete guidance on the terminologies about how to integrate with all the processes involved in the company’s working environment. ITIL might not be a solution for everything, still, your organization needs to hook up with ITIL services and processes, as it provides a proper process framework. ITIL is a open jar, from where you can select the methods, procedures, and best practices that suit your project requirements.    To fully understand the role of ITIL in an organization-level digitization, you first need to know the main reasons why ITIL is popular.    How can ITIL help transform businesses to digital? Here are the 5 ways you can use to accelerate digital transformation using ITIL in your organizations. Businesses should adopt these approaches while sourcing their IT services.   1. Contextualised ITSM: This framework in ITIL was launched especially to meet the requirements of an individual business and user context. The ITIL technical management system can configure resources automatically so that the employees can get a special access to use standard user levels. Contextualised ITSM modifies different roles and operations to form the contextual framework for the individual business, as a result, businesses can pick the best way to automate their operations to be more efficient.    2.Infrastructure Service Management: ITSM framework provides the infrastructure of the technology distributors that allows for the planning of the organizational IT services. The Infrastructure service management helps to not only carry out the discussions between the service providers but also coordinate among the organizational data governance activities. The conversation improves the bond between the suppliers, service desk, user services, applications and the consultants. This helps in better service orchestration as the fundamental principles of ITIL are the universally accepted principles that encompass the entire organizational operations.   3. Integrated Performance Management: Integrated performance management leverages companies to measure how the suppliers are compliant with each service request. This gives you an in-depth business-aligned performance metrics. If a business is failing to process a bill, you can check the entire internal and external business processes and act accordingly. 4. User Experience Engineering: User experience engineering is a new concept which addresses the gap between the employees and the customers about the system access (such as Enterprise Resource Planning (ERP) in the larger organizations. Companies expose the customers to their internal systems. So even a delay of 3 seconds can affect the customer service. User experience engineering leverages the smoothly running internal system processes, improving user experience. 5. Business Value Articulation: ITIL provides the business value articulation to understand the business and financial value of the system which has to be implemented. Also, it gives the clarity to the ITSM practitioners on the service provider based on whether it is external or in-house service.  Several organizations are currently dismissing ITIL as an operations-only framework and are missing out on the opportunities to digitize themselves.   Conclusion Transforming your old organization into a digitized equivalent can be a complex process. But the ITIL framework will help your organization to transit from expired services to the highly sophisticated IT services. The framework is flexible and more adaptable in nature which can help you follow a digital maturity roadmap.

CSM, PSM, and PSD: Your Career Determinants

Scrum provides an iterative framework that helps achieve the project goals in an appropriate manner. Today, Scrum is not just alive as the ongoing workshops and seminars. It is known as the bread and butter of businesses, and there exists Scrum Master who designs Scrum framework for the organizations. Since it is related to an employment, many questions have started coming up on Scrum. One of the questions that most of the people are asking is the difference between the various levels of the Scrum Master Certification. Let’s move a little back to understand the meaning of the certification. Certification is all about the trust and proficiency. Before proceeding, it is very important to get the true reason for the certification, in order to attain proper options.     “Top-down doesn’t cut it anymore. As our world continues to change, Agile business structure will not only become invaluable but non negotiable. Agile and Scrum present a significant opportunity across industries and roles for companies to work better and create joyful, efficient, and productive workplaces. The 2016 State of Scrum report shows that successful businesses of all types use Scrum.”  -Scrum Alliance interim CEO Lisa W. Hershman Points of Differentiation:   How does any organization figure out the competency level of an employee in a particular domain? The best way is to arrange an assessment program, where an employee can exhibit his knowledge and this is equivalent to many certification programs. Let us compare and contrast  the various Scrum certifications like Certified Scrum Master (CSM), Professional Scrum Master (PSM) and Professional Scrum Developer (PSD). This will help you choose the right certification that fits your requirements.    1) What are CSM, PSM, and PSD? Certified Scrum Master (CSM) is a foundation-level certification that guides the team members on how to use the Scrum principles to achieve a project goal.  Professional Scrum Master (PSM) demonstrates the teams on the Scrum principles to apply it in real-world situations.  Professional Scrum Developer (PSD) details the Scrum principles to build a software successfully. 2) How to get certified? CSM is a degree program where you have to enrol your name with the institute and attend the classes for two-days (16 hours) and the assignments. In the end, you have to clear the CSM test with a passing score of 24 out of 35 questions in two attempts.  PSM and PSD are entirely different from CSM. These certifications do not require you to attend the classes. You just need to pass the exam with the passing marks of 68 out of 80 questions in 1 hour. It requires additionally paid attempts on failure.  3)What are the different levels of certification? CSM requires only one level of certification, known as CSM level 1. PSM consists of the 3 levels of assessment- PSM I, PSM II and PSM III. PSD entails only one level of certification- PSD I. 4) What is the Exam Format? The exam format of CSM is quite easy. The test consists of 35 MCQs followed by 2 attempts and the time limit is 90 days. On the other hand, PSM and PSD certification programs consist of 80 MCQs in a 60-minutes time limit. If you are looking to build your career as a Professional Scrum Master, you need to learn a few quick hacks to clear the PSM certification exam.  5) How much does it cost? The Certified Scrum Master Certification costs around $1,000 - $1,300, whereas Professional Scrum Master training costs around $1,000 - $1,300 and the training cost for Professional Scrum Developer is $200 per attempt. 6) What is the certificate renewal duration? You need to renew your CSM certificate after every two years. For each renewal, you have to pay $250.   On the other hand, talking about the PSM and PSD credential renewal, they have come up with a lifetime validity. Once achieved, these will stay throughout your life. 7) How much is the salary after certification? 8) Who are eligible for the certification? The CSM training and certification is ideal for:  Project Managers Software Developers Product Owners Software Testers Team Lead The PSM training course is beneficial for: People with the knowledge of Scrum practices Scrum Masters Managers Scrum team members The PSD certification course can be taken by the: Developers working on JAVA platforms Scrum Professionals IT Professionals 9) What are benefits of the certification? 10) Are there any prerequisites for the certification? To achieve CSM certification, people simply need to have knowledge of Scrum. PSM certification requires 4-5 years of experience as a Scrum Master and for Professional Scrum Developer (PSD) you need to have knowledge of programming.   Concluding Thoughts All the 3 certifications are highly compatible, with their own unique benefits. The PSM course can be more appealing than CSM. But as far as the originality and the history of the CSM program are concerned, it can compete with PSM. However, the features like no renewal, content reliability and the average salary of PSM and PSD, make both of them stand out from the crowd.

Can ITIL Do Work Well For Smaller Organizations?

While setting up a business in the IT sector, an owner has to decide on the technology and the best practices to follow in IT service management. Some businessmen relate the size of the organization with its capability before implementing best practices in the organization. There is a general perception among people that only larger organizations can use ITIL practices. Let’s dig deeper to know whether they are right or wrong. ITIL is defined as a collection of best practices for IT Service Management (ITSM). ITIL consists of a five core books, 4 functions, and 26 processes, that address the problems and thereby improve results. The 5 core books are as follows:  Service Strategy Service Design Service Transition Service Operation  Continual Service       According to Morgan Chmara, research analyst with Info-Tech Research Group, “Regardless of size, IT managers and shops do see the benefits of ITIL. The adopt-and-adapt theory is where it’s reassuring for smaller business IT leaders.” According to him, ITIL is versatile enough to handle various types of requirements of companies of all sizes.  The one-size-fits-all best practice framework is the most widely accepted approach to IT Service Management (ITSM). It is said that IT Infrastructure Library (ITIL) provides key skills to help teams and businesses of any size to adopt IT services to figure out changes in the business. However, using ITIL constantly can help the organizations keep pace with the market’s needs. Having fewer resources than large companies, small to medium-scale companies assume that they cannot reach out to the best practices. They consider that this framework and practices not only need thorough resources but also its implementation is complex. But this is not a fact. Smaller organizations are blessed with the attributes like flexibility, adaptability, and improved relationships with the customers. But small businesses sometimes fail to identify that these characteristics can provide them an edge while implementing the best practices.  Small businesses can find out where they are lagging behind as compared to the large enterprises in managing and optimizing IT investments, mentoring, improving the performance and mitigating the risk, after implementing ITIL’s best practices. Generally, small to medium enterprises (SMEs) hunt for the best quality, productive and steady IT services and aim towards delivering these services to the customers. As SMEs can’t afford error with the services, they can fix a bug to prevent a future repeat.  While adopting ITIL, SMEs need to check out the challenges the organisation is facing and look for quick solutions to sort out the things. “Start small and manageable, and implement ITIL processes as per the business demands”, is a key to victory for SMEs. ITIL is all about implementing consistently, as its framework allows the use of combinations of a few elements whenever needed. So, it is true that implementing ITIL in small enterprises is a phenomenal process. Undoubtedly, executing ITIL practices is a daunting task, but it fits for organizations of all sizes and can be implemented in a structured way, delivering quality services to the customers.

Incident Management Nuances In Agile & ITIL

Agile incident management is not yet ready to hit the market as organizations are still uncertain of using Agile methodologies to manage the happenings in the IT organizations. Most of the organizations concentrate on the common approach called IT Service Management (ITSM), COBIT and ISO standards. According to the 11th annual state of Agile report by Versionone, “60% of the Agile teams are not yet practiced on the Agile methodology, while 80% of respondents said that their organization is at or below a ‘still maturing’ level”. What is Incident Management? Incidents are the unforeseen impediments in the IT workflow. In case the service functionality fails to give an output, it can also be referred as an incident. Incident management consists of a set of activities of process areas like- Analyzing the source of distractions in the IT lifecycle Applying corrective measures to resolve problems in IT services and operations Implementing precautionary measures to avoid incident recurrence Closing an issue after resolving an error Incident Management is the ITSM process area that merely focuses on managing and escalating the incident to restore normal service operations at defined service levels. Incident Management does not have to do anything with problem resolution. The activities that come under Incident Management process are: Detecting and recording an incident Classifying the incident and providing initial support Investigation and review Resolution  Closing the incident Incident ownership, observing, tracing, and communication Carrying out incident framework management Evaluation of incident framework management How can Agile Incident Management relate to ITIL Incident Management? If the Agile methodology is incorporated into an incident management process, it will not only automate the lifecycle progress but also reduce the escalation rate of incidents in an organization. An Agile incident management consists of steps like- Lifecycle Management, Data Collection, Association, Description, and Adaptability. On the other hand, an ITIL incident management process consists of steps like inputs, identification, logging, classification, prioritization, initial diagnosis, escalation, investigation and diagnosis, resolution, and closure.  ITIL is known as the most-practiced framework in the world, that can be clubbed with the Agile methodology to get a modern tactic to incident management. Referring a thousand pages of documents in an urgent situation takes more time and might need a number of resources in the management process. After applying a set of Agile principles to carry out a ‘planning’ process from Agile Manifesto, Agile incident management can give the quality products. Iterative cycles: Instead of drawing the same plan for the complete process and clinging to the same, it can be formed in bits which are added when required. This plan can be followed till the requirement is fulfilled. Once it is done, the process is ready to move to the next iterative cycle. Ready for the variant environment: The incidents are unpredictable, but a plan always needs to be prepared beforehand. To be ready with flexible situational updates is an optimized way to handle an incident. According to customer's’ feedback, Agile teams will be ready to cope with the changing environment and market demands. Collaboration: The Planning process includes the stakeholder’s opinion and participation of the team members. The plan can be changed by frequent discussions with all the parties. Open discussions allow team members to not only focus more on the project but also work collaboratively. Direct Communication: Meetings are considered as a formal part of the project and reading huge documents is not a good idea. Instead, face-to-face communication clarifies the critical matters and solves the issue rapidly and more effectively. . Conclusion: Incidents can arise at any time. So keeping your plans ready is a step towards effective incident management. Adopting changes to avoid occurrences of such incidents can be productive. All organizations can go for Agile methodology to ease their work. Unfortunately, every issue can not be solved by Agile, as it is used for software development process. So you can club Agile methodology with incident management and experience a smooth-operating workflow.

Agile Conflict Resolution Hacks You Should Master

A conflict in an Agile team, usually indicates that the members are actively involved in the team. They either try to drive a change accordingly or raise an issue against the actions of other team members. Conflicts help the teams become more mature and effective. However, resolving a conflict between the team members is becoming more like an umpire between two fighting teams. It is the Agile team, who is responsible for making everybody agree to choose a right solution.   The way of handling conflicts is called conflict style. In the year of 1972, Thomas-Kilmann introduced different styles of conflict resolution. At an initial stage, it is vital to understand the different conflict styles before developing strategies for handling the disputes. The five conflict resolution styles introduced by Thomas-Kilmann are Competing, Accommodating, Avoiding, Compromising, and Collaborating.  Conflict can be a positive factor if it is resolved potentially. If a conflict is not handled properly, it affects the project by damaging targets, breaking down the teamwork, and eventually the team members disengage themselves from their work. Resolving conflicts successfully will not only help teams solve many issues, but also offer many benefits that are not even expected at first. The benefits of conflict resolution are as follows: Increased Understanding: Discussion on resolving a conflict allow teams to know each other, mount up awareness and search the best talent from the ideas coming out from the team members.  Increased team cohesion: After dispute resolution, team members form stronger mutual coordination and increase the ability to work together.  Improved self-knowledge:   Conflict resolution helps members examine the issue deeply, which enhances their knowledge, sharpens the target, and elevates productivity.   But the question is how to facilitate an effective conflict resolution? Following are the possible conflict management techniques, that can help teams manage the disputes smoothly. 1) Engage in personal coaching: Good relationship among team members is important. So always try to treat the members calmly and politely, take efforts in building a mutual respect and always be constructive while separating people and the associated problems. Always pay heed to the root cause. Listen carefully and act. Welcome ideas from the team members to reach to a proper solution. 2. Mentor a team through a conflict resolution process: This conflict resolution technique consists of four steps. Step 1- Set the scene. Initially, you need to identify the recurrent conflict patterns within the team. Guide a team to make them understand that conflict is a common problem and it can be solved by using an assertive approach rather than being aggressive. Step 2- Gather Information.  Secondly, listen to others’ point of view and always respect their decisions. Gather information from the team, understand the conflict deeply and try to find a solution. Step 3- Brainstorm to find out a solution. Arrange spontaneous group discussions to share the ideas on any tasks. Step 4- Confer a solution. This is the last stage in conflict resolution. Through this step, the hurdles may be removed. Follow the “Be calm, be patient, have respect” principle throughout.  Conclusion: Conflicts in an Agile team are considered as the sign of a group of people working in collaboration. Sometimes conflicts are destructive if not handled properly. Positive and assertive approaches help resolve a conflict peacefully, with non-confrontational discussions. Generally, conflicts are resolved effectively when team members try to explore issues and possible solutions and listen carefully to the other members in the team.
